    By the time you cut back a couple of inches from the planks, the hole the transom needs to fill will be a bit bigger than the existing transom. Maybe enough to be a problem.

    El toro rig is a good idea. Leave some play fore and aft and make little T shaped shims out of 1/4” ply so you can adjust the rake to work for the hull.
